# Agentic AI: When Does a Business Actually Need an AI Agent?

AI agents are quickly becoming one of the most talked-about developments in enterprise technology. The promise is compelling: AI systems that do more than answer questions or generate content, instead taking action, making decisions and completing multi-step tasks with limited human intervention.

But not every business process needs an AI agent.

In many cases, a well-designed automation, workflow or AI-assisted tool can solve the same problem more cheaply, predictably and safely. The real question for businesses is therefore not *“How can we use AI agents?”* but *“Where does autonomy actually add value?”*

## What makes an AI system “agentic”?

Traditional AI tools generally respond to a specific input. A user asks a question, provides some information or triggers a predefined process, and the system produces an output.

Agentic AI goes further.

An AI agent can work towards a broader goal by deciding what steps need to happen along the way. Depending on the system, this might involve:

- Breaking a goal into individual tasks
- Choosing between different actions or tools
- Gathering information from multiple sources
- Adapting its approach as new information appears
- Taking actions across different systems
- Evaluating results and deciding what to do next

Consider a customer support request.

A conventional AI assistant might identify the issue and draft a response for an employee to review. An agentic system could potentially investigate the customer's account, retrieve relevant information, determine the appropriate resolution, update internal systems and communicate the outcome.

That additional autonomy can be powerful. It also introduces additional complexity.

## When does an AI agent actually make sense?

Agentic AI tends to provide the most value when a task is **multi-step, variable and difficult to capture through rigid rules**.

Imagine a business process where employees regularly have to move between several systems, interpret information, decide what should happen next and adapt their approach depending on what they find.

That is a much stronger candidate for agentic AI than a process where the same five steps happen every time.

Agents can therefore be particularly useful when:

**The route to the outcome changes.**  
If different situations require different actions, an agent can potentially choose the appropriate path rather than forcing every case through the same workflow.

**The task involves multiple tools or information sources.**  
An agent may be able to coordinate actions across databases, internal systems, APIs and other tools rather than requiring someone to manually move information between them.

**The process requires repeated decisions.**  
Some workflows contain multiple points where information must be assessed before deciding what happens next. This is where greater autonomy can become valuable.

**The volume makes manual coordination expensive.**  
Even relatively small efficiencies can become significant when a multi-step process is performed hundreds or thousands of times.

The important point is that the value comes from **reducing the coordination and decision-making burden**, not simply from adding AI to an existing process.

## When is a simpler workflow better?

There is a temptation to treat agentic AI as the natural next step for any automation project. In reality, greater autonomy is not automatically better.

If a process is predictable, rule-based and rarely changes, a conventional workflow may be the stronger solution.

For example:

> Receive form → validate fields → update CRM → send confirmation email.

There is little reason for an AI agent to independently decide what to do at each stage if the correct sequence is already known.

A predefined workflow is likely to be easier to test, cheaper to operate and simpler to audit.

The same principle applies to tasks where mistakes have significant financial, legal, security or reputational consequences. Giving an AI system more freedom also creates more possible ways for something to go wrong.

Sometimes the best AI architecture is deliberately boring.

## The autonomy–control trade-off

Businesses should think about agentic AI as a trade-off.

As autonomy increases, a system gains greater flexibility. But the business may also lose some predictability.

That does not mean agents should never operate in important workflows. It means their level of autonomy should reflect the consequences of getting something wrong.

A useful middle ground is **bounded autonomy**.

An agent might independently research information, prepare recommendations and complete low-risk actions, while requiring human approval before executing something consequential.

For example, an AI agent could identify a supplier issue, analyse alternative options and prepare a recommended response — while leaving the final purchasing decision to an employee.

The goal does not have to be removing humans from the process. Often, the better goal is removing unnecessary work while keeping human judgement where it matters.

## A simple test before building an AI agent

Before investing in an agentic system, businesses should ask five questions:

1. **Does the task genuinely require multiple steps and decisions?**
2. **Does the correct path change depending on the information encountered?**
3. **Would autonomy materially reduce manual work or improve the outcome?**
4. **Can the agent's actions be monitored, constrained and reversed where necessary?**
5. **Would a simpler workflow solve most of the problem at lower cost and risk?**

That final question is particularly important.

If the answer is yes, start with the simpler system.

## Start with the problem, not the agent

Agentic AI has the potential to change how businesses automate complex work. But its biggest advantage — autonomy — is also what makes it more difficult to implement responsibly.

The strongest use cases are not necessarily the most futuristic ones. They are the processes where employees currently spend significant time coordinating information, navigating systems and making repeated contextual decisions.

For predictable tasks, traditional automation may remain the better option.

For complex and variable workflows, carefully bounded agents can offer something genuinely different.

**The objective should not be to build the most autonomous system possible. It should be to use the minimum level of autonomy required to solve the problem well.**
